Every Timo tool belongs to one of these five stages — a tool that doesn’t advance a stage gets cut. And the loop is what we measure: the scoreboard is these five stages, instrumented.

Where it fits

Your work already runs on rails. Timo doesn’t rebuild them.

Work already flows issue → spec → agent session → pull request → merge — through Linear or Jira, and GitHub. Timo leaves all of that alone. It owns the two slots those tools leave open.

The gate

Sits between the agent’s PR and merge. It checks the change against what you asked for, against memory of what broke before, and against a computed blast radius — what else this change touches. A human still makes the call; the gate gives them evidence instead of a cold diff.

The memory

What makes the next change cheaper. Every gated merge updates it, and every update means the agent starts the next task already knowing your codebase — the rules, the past incidents, the way your team works. The two slots feed each other: every merge makes the next one cheaper.

Every metric has a baseline, a target, an owner, and a next action. Baselines are frozen before we claim anything — so improvement is measured, not self-reported.

It ends in the number nobody else publishes: cost per accepted, production-safe outcome. And a metric that can’t be computed reports “—”, never a guess.
